How to Hire an AI Consultant: 3 Questions That Reveal Everything
The AI consulting market grew faster than its talent pool. There are now more people offering AI consulting services than there are people who have actually deployed AI systems in real business environments. This creates a real problem for organizations trying to find qualified help.
These three questions will help you separate practitioners from theorists. Ask them in the first conversation.
Question 1: Have you built and deployed AI systems, or do you advise on them?
This sounds simple, but it is the most revealing question you can ask. The AI consulting market has two distinct populations: people who have built and shipped working AI systems for real businesses, and people who have developed expertise in AI strategy, frameworks, and best practices without necessarily deploying anything themselves.
Both types have value in different contexts. But if you are trying to implement AI in your business — actually deploy something, integrate it with your workflows, get your team using it — you need someone who has done that before. Not someone who has studied how it should be done.
When you ask this question, listen for specificity. A practitioner will tell you what they built, what stack they used, what problems they encountered, and what the results were. An advisor will tell you about frameworks, methodologies, and best practices.
Ask follow-up questions: What was the infrastructure? What broke during deployment? What did you have to rebuild? The answers reveal experience that cannot be faked.
Question 2: Can you show me a deployment that looks like my business?
Generic case studies are not useful. "We helped a mid-market company improve operational efficiency with AI" tells you nothing about whether this consultant can help you.
What you want is a consultant who has worked with businesses that resemble yours: similar size, similar industry, similar use cases, similar constraints. If you are a 15-person law firm, ask for examples from other law firms or professional services companies at similar scale. If you are a financial advisory practice, ask about fintech or regulated industry deployments.
If they cannot produce examples in your territory, that is important information. It does not necessarily disqualify them — sometimes the best person for a job is someone bringing outside experience. But you should have a clear conversation about what that means: more discovery work, higher risk of surprises, potentially longer timelines.
A good consultant will be honest about what experience they have and don't have. An overseller will produce vague analogies and avoid the specifics.
Question 3: What does success look like at 90 days, and how will we measure it?
This question reveals whether the consultant is selling a process or an outcome.
A consultant who is selling a process will answer with deliverables: "We will deliver an AI readiness assessment, then a strategic roadmap, then an implementation plan." These are outputs. They are not outcomes.
A consultant who is selling an outcome will answer with metrics: "At 90 days, we expect your intake process to take 45 minutes instead of 4 hours. We will measure this by tracking intake completion times weekly starting from deployment day." That is what accountability looks like.
Before any contract is signed, you should know: What specifically changes? By how much? By when? How will you know if it's working?
If a consultant cannot answer these questions before the project begins, they are not ready to commit to outcomes. That is a red flag regardless of how impressive their credentials are.
The credential trap
One more note: credentials in AI consulting are not what they appear to be. There is no licensure, no certification body with meaningful rigor, and no regulatory standard for AI consulting practice. Anyone can call themselves an AI consultant.
This means the standard signals — certifications, credentials, impressive logos on a website — are unreliable proxies for capability. The three questions above produce better signal than any credential check because they require the consultant to demonstrate actual knowledge and experience, not just claim it.
What to look for in the answers
Good answers share characteristics: they are specific, they acknowledge uncertainty, and they include failure. No one has a perfect track record in AI implementation because no implementation is perfectly smooth. A consultant who claims otherwise has either not deployed very much or is not being honest with you.
The consultants who have actually done the work are usually the ones who will say "we tried X approach on a similar project and it did not work as well as Y, so we recommend Y for your situation." That kind of specificity is hard to fake and reflects genuine experience.
